Why automating the existing process underdelivers
Processes carry the fingerprints of their constraints. A workflow full of handoffs exists because different people held different pieces; a process with heavy checking exists because human error at a particular step was likely; batching and queuing exist because people could not do everything at once. When you automate one step with AI but leave the structure intact, you keep all the accommodations for limitations you have just removed. The AI makes one part faster, but the handoffs, the waiting and the checks designed for the old reality remain, capping the gain. It is the digitisation mistake all over again — putting a paper process onto a computer without rethinking it — with a more powerful tool and the same missed opportunity.
What redesigning actually means
Redesigning work starts from a different question: given what AI can now do, how should this outcome be achieved? That often produces a process that looks quite different — fewer handoffs because one AI-augmented person or system spans what several used to; different checkpoints because the error modes have changed; work done continuously rather than in batches; humans placed where their judgement adds most rather than where the old process happened to need them. The point is not to insert AI into the existing flow but to design the flow around the new capabilities and the new risks, keeping humans in the roles that genuinely need them and removing the structure that only existed to work around old limits.

Doing it without breaking things
- Start from the outcome, not the current process. Ask what you are trying to achieve and how it should be done now, rather than where AI could slot into today’s steps.
- Question the accommodations. Every handoff, check and batch was there for a reason; ask whether that reason still holds once AI is in the picture. Many will not.
- Place humans deliberately. Redesign is not about removing people; it is about putting human judgement, relationships and accountability where they matter and letting AI carry what it does well.
- Redesign the risks too. New processes have new failure modes; the controls, checkpoints and oversight should be designed for the redesigned work, not inherited from the old.
The temptation is always to bolt AI onto how things already work, because it is faster to do and less disruptive to contemplate. But that is precisely why it underdelivers — it improves a structure built for a world that no longer exists. The firms that capture what AI actually offers treat it as a reason to redesign the work, keeping the humans where they count and rebuilding the process around the capability, rather than making yesterday’s workflow marginally quicker.
