Cloud Migration Strategy & Cost/Risk Governance

Independent oversight of an on-premise to cloud migration — for the board that wants to know the cost projection is realistic before, not after, the first surprise invoice.

You’re moving to AWS, Azure, or GCP, and the migration plan promises cost savings and modernisation. What most boards don’t have is an independent check on whether the landing zone design, the cost model, and the risk assessment actually hold up — cloud migrations have a well-documented pattern of costing more than projected, for reasons that are usually identifiable in advance if someone independent is looking for them.

That is what this engagement is.

Two stages. A fixed-fee strategy review to stress-test the plan, followed by ongoing oversight quoted on the actual scope and duration of your migration.

No implementation work. No commissions. No relationship with any cloud provider or systems integrator that could compromise independence.

Why clients commission independent oversight

  • The cost projection was built by the systems integrator or cloud provider proposing the migration, and the board wants an independent stress test of the assumptions behind it.
  • The landing zone design — account structure, network architecture, identity and access management — needs independent review before it’s built, since retrofitting it later is expensive.
  • Infrastructure-as-code practices and governance haven’t been established, and the board wants confirmation the migration won’t recreate the same undocumented sprawl in the cloud that it had on-premise.
  • A previous cloud migration or expansion ran meaningfully over its cost projection, and the board wants this one governed differently.

Who this is for

Boards and technology leaders planning or executing a migration from on-premise infrastructure to AWS, Azure, or GCP who want an independent check on cost and risk assumptions.

Organisations that have been surprised by cloud costs before and want the next migration governed with genuine FinOps discipline from the start.

Who this is not for

Organisations wanting the migration itself built. We assess and govern; your systems integrator or internal team executes.

Organisations still deciding whether to migrate at all, rather than having already committed to the direction — that’s a broader strategic conversation, and a good starting point for it.

Stage one: the Strategy Review

€15,000. Three to four weeks. An independent stress test of the landing zone design, the cost projection and its underlying assumptions, infrastructure-as-code and governance practices, and the risk profile of the migration as currently planned. Delivered as a written report and board presentation.

Stage two: ongoing oversight

Where the Strategy Review surfaces a genuine need for continued independent oversight through migration — tracking actual spend against the model, validating landing zone build quality, confirming governance practices are actually followed as workloads move — this is scoped and quoted separately, based on the migration’s actual size and duration.

What this is not

Implementation. We assess and govern; we do not build the landing zone or write infrastructure-as-code ourselves.

A cloud cost optimisation tool subscription. This is independent human judgment applied to your specific migration, not automated monitoring software.
