CRM Migration & Consolidation Strategy

Independent oversight of a CRM migration or consolidation — for the board that wants the data quality problem solved properly, not just moved to a new platform.

You’re migrating between Salesforce, HubSpot, Dynamics 365, Zoho, or Pipedrive, or consolidating several CRM instances into one after growth or acquisition. The platform choice gets the attention; the data — duplicate records, inconsistent fields, years of accumulated inconsistency — is what actually determines whether the migration succeeds. What you don’t have is independent oversight making sure the data problem gets solved, not just relocated.

That is what this engagement is.

Two stages. A fixed-fee strategy review to establish the plan, followed by ongoing oversight quoted on the actual scope of your migration or consolidation.

No implementation work. No commissions. No relationship with any CRM vendor or implementation partner that could compromise independence.

Why clients commission independent oversight

  • Growth or acquisition has left the business running several parallel CRM instances, and consolidating them raises genuine data quality and deduplication questions no single team fully owns.
  • A previous CRM migration carried over years of bad data into the new platform, and the board wants this one handled differently.
  • Sales and marketing teams have competing views on what the consolidated data model should look like, and need an independent facilitator.
  • API integrations with other systems — finance, support, marketing automation — need to be mapped and re-verified as part of the migration, not assumed to just work.

Who this is for

Boards and operations leaders overseeing a CRM migration or multi-instance consolidation who want independent oversight of the data quality and integration work specifically.

Organisations that have grown through acquisition and inherited multiple, inconsistent CRM environments.

Who this is not for

Organisations wanting the migration itself executed, or the data cleansing performed. We oversee and govern; the execution is delivered by your team or implementation partner.

Organisations that haven’t yet selected a target platform — Vendor Selection & RFP Governance is the right starting point first.

Stage one: the Strategy Review

€15,000. Three to four weeks. An independent assessment of your current CRM landscape, the data quality and deduplication challenge specifically, the integration dependencies that need to be preserved, and a written migration or consolidation strategy. Delivered as a written report and board presentation.

Stage two: ongoing oversight

Where the Strategy Review surfaces a genuine need for continued independent oversight through execution — validating data cleansing progress, confirming integration testing, tracking the migration against the plan — this is scoped and quoted separately, based on the actual size and complexity of your CRM landscape.

What this is not

A data cleansing service. We assess and govern the data quality work; performing the actual deduplication and cleansing is separate, executed work.

Implementation. We identify and recommend; we do not build integrations or configure the platform.
